During back-to-school and textbook peak seasons the client ships 2,000+ items/day to schools, Xinhua bookstores and tutoring channels across 248 cities. Single-warehouse fulfillment with fragmented third-party carriers caused 3-5 day delays at peak and rising SLA complaints from channel customers.
Solution
CEL redesigned the warehouse network by sales geography: (1) 3-DC layout — Xi'an HQ + Shanghai + Guangzhou DCs, with orders auto-routed by postcode in <200ms; (2) scheduled delivery — 24h intra-province / 48-72h inter-province SLA written into the contract, with per-order mileage and delay root cause; (3) WMS-ERP direct link — full inventory visibility with batch pre-pick for textbook orders, freezing hot SKUs 7 days before peak; (4) peak elasticity — 80 reserve trunk vehicles locked 30 days ahead of August/September peaks; (5) digital PODs — signature photo + timestamp synced to client OA.
